How Compass Minerals Transformed JD Edwards Approval Workflows and Saved $300K Annually

What if your organization could eliminate an expensive third-party application, simplify integrations, and improve approval processes—all while making better use of JD Edwards EnterpriseOne? Compass Minerals accomplished exactly that by replacing its Salesforce-based customer account and opportunity approval processes with a centralized, rule-driven workflow framework in JD Edwards.

At INFOCUS 2026, Ganesh Patil and John Holden of Compass Minerals shared how the company partnered with RST Solutions to modernize its approval processes, reduce licensing costs by approximately $300,000 annually, and establish a scalable foundation for additional business automation. Their session, Transforming Customer & Opportunity Approvals in JD Edwards: A Rule-Driven Workflow Approach, demonstrated how configuration-driven workflows, JD Edwards Orchestrator, and Microsoft Teams integration can simplify complex business processes without sacrificing control or flexibility.

Why Compass Minerals Moved Approvals from Salesforce to JD Edwards

Compass Minerals, a global producer of essential minerals serving highway safety, agriculture, and other markets, began its transformation as part of a company-wide application rationalization initiative. The objective was to evaluate processes operating outside its ERP and determine whether JD Edwards could provide equivalent functionality while reducing licensing expenses, integrations, and support requirements.

Previously, customer accounts and sales opportunities were created and approved in Salesforce before being transferred to JD Edwards. Approval history remained in Salesforce, while master data resided in EnterpriseOne. This separation complicated auditing, required ongoing integrations, and created delays when updated ERP information was needed in Salesforce.

The approval structure itself was also difficult to maintain. Three business divisions, each with separate bill-to and ship-to requirements, resulted in six Salesforce workflows with hard-coded approvers. Changes to personnel or approval responsibilities required updates across multiple workflows.

By consolidating these processes in JD Edwards, Compass Minerals eliminated Salesforce from its application portfolio, reduced integration dependencies, and established a single system for requests, approvals, historical records, and customer master data.

Building a Configurable, Rule-Driven Approval Framework

Rather than recreating the Salesforce workflows individually, Compass Minerals developed a configuration-driven framework built around three principles: centralization, configurability, and governance.

The solution uses custom JD Edwards applications to create and manage approval requests. When users submit a request, an algorithm evaluates its attributes—including business division, customer type, freight handling requirements, and equipment information—to determine which approval stages are necessary. Those requirements are then passed to a single EnterpriseOne workflow that processes the appropriate approval sequence.

For customer accounts, the framework supports commercial, operational, and control-related approvals. Depending on the request, reviewers may include sales support, sales directors, credit, planning, logistics, EDI, and master data teams. For example, a bill-to account may require credit approval, while a ship-to account involving specific freight or equipment conditions may require planning and logistics review.

Crucially, approvers are assigned through configurable groups and subgroups rather than hard-coded user IDs. Administrators can add personnel to an approval group without modifying the underlying workflow. Division-level permissions further restrict which users can create or access requests, while designated administrators control approval group configurations.

This architecture allows Compass Minerals to maintain complex business rules through configuration rather than repeatedly developing separate workflows.

Improving Visibility, Control, and Auditability

The new JD Edwards applications also improve how users interact with approval requests. Instead of directly modifying customer records, users create requests to establish new accounts or update existing ones. Each request captures the proposed changes and moves through the required approval stages before the system updates the appropriate master data.

A change ledger records modifications throughout the process, allowing reviewers to identify exactly what changed. Approval history captures the individuals responsible for each decision, providing an auditable record without requiring information from multiple applications.

Role-based access also limits which fields reviewers can modify. For example, credit personnel can access the credit-related fields needed for their responsibilities without changing unrelated account information.

Once an account request receives final approval, the system automatically updates applicable JD Edwards records, including Address Book, Customer Master, contacts, order messages, inventory commitment, preferences, and EDI configurations.

EnterpriseOne pages, queries, watchlists, and dashboards provide additional visibility into requests by division, status, and assigned approval group. Users can identify outstanding approvals, review their submitted requests, and navigate directly to related applications.

Bringing Real-Time Margin Calculations into Opportunity Approvals

One of the most significant operational improvements involved opportunity management.

Under the previous Salesforce process, financial information originated in JD Edwards and was transferred through a nightly data load. Newly created products or updated information might not become available in Salesforce until the following day. Users also lacked immediate margin calculations while entering opportunities.

The new JD Edwards application calculates margins in real time as opportunity details are entered. After users select a product and provide pricing information, the system retrieves applicable costs, calculates freight and brokerage expenses, and determines the resulting net amount and margin.

These calculations directly influence approval routing. Opportunities with margins below 35% require director approval, while negative-margin opportunities require vice president approval. Additional approvals depend on whether the opportunity involves a new product or customer, as well as equipment and freight requirements.

Pricing remains one area where Compass Minerals intentionally retained manual processing. After final approval, the pricing team configures the appropriate entries in JD Edwards Advanced Pricing. With approximately 30–40 pricing adjustments in use, the company determined that automating this portion required additional development and made it a future objective.

Enabling Approvals Through Microsoft Teams and JD Edwards Orchestrator

Although the initial implementation supported approvals directly in EnterpriseOne and through email notifications, Compass Minerals received feedback from directors and executives who needed to approve requests while traveling without connecting to a VPN.

The solution was a Microsoft Teams integration using JD Edwards Orchestrator and an Azure-hosted bot.

When a request requires approval, an orchestration sends the relevant information to the Azure service, which generates an interactive Teams card. Approvers can review request details and approve or reject directly within Teams. The bot then calls a JD Edwards REST API through Orchestrator to update the approval status in EnterpriseOne.

Users can also request additional details, retrieve their pending account and opportunity approvals, and review approval assignments through Teams. Importantly, JD Edwards remains the system of record regardless of where the approval occurs.

The integration provides a practical alternative to developing a dedicated mobile approval application while making existing workflows more accessible.

Extending the Framework Beyond Customer and Opportunity Approvals

The benefits of the project extended beyond its original application rationalization goals. After implementing account and opportunity approvals, Compass Minerals began reusing the framework for other business processes.

One completed expansion involved sales order changes. Instead of modifying orders directly through sales order entry, users submit change requests that move through planning and logistics approvals when required. Following approval, the system automatically updates the order. Patil reported that approximately 20,000–25,000 orders had been modified through this process over a three-month period.

Compass Minerals is also developing case management and quality-related processes within JD Edwards, including an internal application designed to support customer email interactions. Another planned application will manage item master and item branch creation, a process involving seven or eight different teams.

These projects demonstrate the value of establishing reusable workflow infrastructure rather than developing isolated solutions for individual departments.

Key Takeaways for JD Edwards Organizations

Compass Minerals’ experience illustrates how application rationalization can become a broader modernization strategy. The approximately $300,000 in annual licensing savings provided a measurable financial benefit, but improved data accessibility, reduced integrations, stronger auditability, and easier workflow maintenance created additional operational value.

The implementation also highlights the importance of separating business rules from workflow logic. By using configuration tables and approval groups, Compass Minerals can accommodate organizational changes without repeatedly redesigning its workflows. Integrating Microsoft Teams further demonstrates how familiar collaboration tools can improve adoption while preserving JD Edwards as the authoritative source of business data.

For organizations evaluating legacy approval processes or expensive third-party applications, the lesson is not necessarily to replace every external system. Instead, it is to assess which processes can be consolidated within EnterpriseOne, identify opportunities for reusable automation, and modernize incrementally.

As Compass Minerals demonstrated at INFOCUS 2026, JD Edwards can serve as more than a transactional ERP. With the right workflow architecture, it can become a centralized platform for managing, governing, and automating business decisions across the enterprise.
